An agency sends you a proposal. GEO optimization. Your website gets prepared for AI models, and you get mentioned in ChatGPT and the like. Sounds good. Sounds familiar.
It reminds me of 2005. Back then the pitch was: put the right keywords in your meta tags and you'll land at the top of Google. We know how that turned out.
There is a technical and content foundation that genuinely helps. Fact density. Clear attribution structure. Definitions and FAQ passages in natural language. Consistent terminology. All of this makes you more citable when an AI model writes about you.
But citable is not the same as worth mentioning.
That is the difference many GEO optimization offers conveniently overlook.
When someone asks ChatGPT which provider to choose for a certain product, the model doesn't decide based on your page structure. It decides based on what is said about you on the open web. In trade media. On review platforms. In specialist forums. In independent comparisons. AI models were trained on this data. What is said there about your company influences whether and how you show up in answers. Not your schema markup. Not your FAQ structure.
We measured this. Two direct competitors, similar products, similar size. One is named in 7 out of 10 relevant queries, the other in 2. The difference: one has been present in trade media for years, has public customer testimonials, and is mentioned in industry discussions. The other has a very well-structured website.
There is one case where technical GEO optimization works on its own: when you are one of very few providers in your niche. Then you get mentioned because there are hardly any alternatives. For everyone else: the foundation is necessary, but it is not a lever.
AI visibility comes from brand awareness that extends beyond your own website. From PR and contributions in trade media that report on you independently. From customer testimonials that are publicly accessible. From positioning that is so clear a model can assign you to a category. And from consistency: a company that has been visible for years has a structural advantage over one that is just starting out.
No technical package can do that for you.
GEO optimization is not a plugin. It is the result of how your company is perceived in the digital ecosystem. The technical foundation is part of it, it's a must, not an extra. But anyone who believes an optimized page structure will get them into AI answers is repeating the same mistake as those who put keywords in meta tags in 2005.
